We currently run the basic XMail downloaded from www.xmailserver.org. We are looking at moving to the AfterLogic Xmail to give us IMAP capability - is there any sort of upgrade route from one to the other? I am not sure whether the two are related or not.

In order to migrate from original XMail Server to AfterLogic XMail Server, you'll need to switch from Mailbox to Maildir storage format. You can download the script which should do the trick, specify MailRoot location of original XMail Server as command-line parameter (we recommend to backup the storage prior to importing it). The script is provided AS IS, no warranty.
